That’s why I did rolled effect (healing or duration) as a bonus action and full effect as an action.

As the referee, you control what potions are in the game. That’s the solution. If you want them to be rare, make them rare.
I don't want them to be rare; I think they definitely have their place in the game. I'm just looking for some middle-ground between "I will never use that" and "I will spam that every round."

I've always envisioned potion bottles as the same size as a small perfume bottle. Maybe a shotglass full or less.

But I'm also not overly concerned about the length of a round, 6 seconds is only an average as far as I'm concerned.
 

Potions are a challenge for me.

I'm not a fan of the way that healing works in D&D, and healing potions aren't helping. Potions either let the player say "...and I instantly heal myself, too" as a bonus action, or they barely get used at all and everyone just glares at the cleric whenever they take damage.

And so you give them an inch, and they take a mile: you allow potions to be used as a bonus action, and suddenly everyone has six Potions of Haste in their inventory and they continue to glare at the cleric whenever they take damage.

I don't have any solutions, but I'm all ears if someone else does.
I find that using potions makes the whole game more dynamic; as long as the players can't just stock up on haste potions then choosing to use one becomes an interesting choice.

But if it's gonna take a whole action in a three-round combat, then it's eating either a third or half of your actions, and giving you one or two halves back. At best, it's a wash. Haste.

One house rule I liked was that it takes an action to consume a potion for full effect, and for most potions it's a matter of all-or-nothing, so drinking them as a bonus action does nothing.

But for healing potions, you have a choice - you can consume them as a bonus action and they work as written, or if you drink them as an action you gain the greatest possible benefit from them, with the dice results being maximised.
